Stakeholder Potential: It is very important in stakeholder management to identify and help develop people to fulfill their specific stakeholder responsibilities. For example, many sustaining sponsors start out as recipients supporting the change and their sponsorship needs to be built over time. So, project teams should identify stakeholders for their potential rather than just their current pre-disposition.



Successful project teams are chosen as much for their potential as for their abilities.
The starting position for the team may be a difficult one. People may not know each other. Often they will have mixed feelings about the project, where people can feel overwhelmed by the project at hand or fear of failure.

Your Project Profile will determine the team
Project sizes are relative. Relative within organisations, and relative compared to other organisations.

Their size (for want of a better word) can only be determined by the organisation.

What is a small project for you, may be a large project for a particular project team in Apple headquarters. While there cannot be a universal measure for project size, some of the basic dimensions are:
-   Essential size (often measured in terms of value)
-   Technical difficulty (complication)
-   Uncertainty involved in defining its objectives
-   Complexity of the relationships surrounding the project

The People in the Mix
Project team configurations depend on the project profile:

Smallest configuration:
-   1 Sponsor
-   1 Project Manager

Comments: if you don't have these 2 people fulfilling these roles, you will have a project in name only.
Project sponsorship and project management are leadership roles. More than one of either is rare, like having 2 CEO's or CFO's is rare, for good reason. "It causes conflict, results in negative performance by teams, and gives the two leaders hostile mindsets" Lindred Greer, assistant professor of organizational behavior at Stanford Graduate School of Business.

Most common configuration:
-   1 Sponsor
-   1 Project Manager
-   1 or more Workstream Managers

Comment: Perhaps the most common workstream manager is the "technology workstream manager" who brings their technical knowledge and expertise to the project. Workstream managers may or may not spend their entire workday working for the project.

A project that needs no or minimum technology input may have no technology workstream manager and use the operational processes in place when needed.


Additions to the configuration:
On larger projects the project manager may need project support from the organisations project management office a resource allocated on a part time basis.

Sometimes a project office is set up, with 1 or more support resources dedicated full time to the project.

Larger projects may require dedicated support, such as a project administrator, or perhaps a dedicated member of the project management office.

Where there is a strategic initiative of even greater magnitude, a programme structure may be needed to manage multiple, related projects in a coordinated manner, where the goal is to achieve benefits that could not occur if the projects were handled separately.

With the project roles firmly in place, it will be unlikely that only these people needed to deliver success. We will help the project team identify these other stakeholders and ready them for success.
